The restructure is radical:

- Max 5 layers below CEO/COO
- Leaders managing 15+ direct reports
- No "pure managers" — every leader must ship as an IC
- Experimenting with "one-person teams" (engineer + designer + PM in a single role)

This is what AI-shaped org design looks like.

Armstrong's reasoning: engineers using AI now ship in days what used to take teams weeks. Non-technical staff are shipping production code.

The minimum viable team size has collapsed. He's framing this as an "inflection point" — and says the biggest risk is not acting on it.

Worth noting:

Coinbase is well-capitalized, revenue is diversified, they just survived another cycle. This isn't a distress layoff.

They're the first major crypto company to explicitly restructure around AI productivity assumptions.

Almost certainly not the last.
