The 5-Type Prompt Bank
Running out of things to post is an inventory problem, not a creativity problem. Build a prompt bank sorted by type so you never face a blank channel.

☐ Low-effort: one-tap polls and this-or-that (drives lurker Rung 2)
☐ Status: "what are you shipping this week?" (recurring identity)
☐ Help-request: "stuck on X, who's solved it?" (drives expertise)
☐ Spotlight: surface a member's win (drives belonging)
☐ Spicy: a defensible hot take in your niche (drives debate)

The SOP: keep 10 ready prompts per type in a doc, rotate so no type repeats two days running. Build the bank once, draw from it daily. A scheduler posting from the bank beats a human improvising at midnight.

Refill the bank when any type drops below 5.

The Community Launch-Day Runbook
Launch day chaos comes from undefined roles, not low effort. Assign every job before doors open.

☐ T-minus 1 day: seed 5 starter threads so day one isn't empty
☐ Hour 0: "greeter" reacts to every intro within 10 minutes
☐ Hour 0: "firefighter" watches for spam and broken links only
☐ Hour 2: pin the rules + the first ritual date
☐ Hour 6: "recap host" posts "who joined today" highlight
☐ Day 1 close: log join count and activation rate as baseline

The rule: one named human per role, no overlap, no "we'll figure it out." An empty community on day one signals dead; the seeded threads and fast greeting prevent that first-impression death. Capture day-one numbers as the baseline you'll measure every loop against.

The Channel Architecture SOP
Too many channels kills more communities than too few. Use a fixed rule for when a channel earns its existence.

☐ Start with exactly 3: announcements, general, help
☐ Add a channel only when one topic generates 20+ messages a week in general
☐ Every channel needs a one-line purpose pinned at the top
☐ Any channel with under 5 messages a week for a month → archive it
☐ Re-run this audit quarterly, on the calendar

The SOP principle: channels follow proven traffic, they don't create it. Splitting a small community across many rooms makes each room feel dead, which reads as the whole place being dead. Fewer, fuller channels beat many empty ones every time.

Keep an archive log so you can resurrect a channel if demand returns.

The Member Spotlight System
Spotlights feel great and get skipped because no one owns the cadence. Systematize it so it runs without a champion.

☐ Cadence: one spotlight per week, fixed day
☐ Selection rule: rotate through Tier 1+ ambassadors and top weekly contributors
☐ Template: their win, one quote, one thing others can learn, a tag
☐ Trigger: a recurring task assigns next week's subject every Friday
☐ Close each spotlight by inviting replies with similar wins

The SOP locks selection to a countable rule so it never becomes a popularity contest or stalls when you're busy. Being featured is the strongest belonging signal you can send, and it costs nothing — so make it routine, not random.

Keep a spotlight log so no one repeats inside 90 days.

The Rules-as-a-Gate SOP
A wall-of-text rules post protects no one because nobody reads it. Convert rules into an action gate.

☐ Cut rules to 5 lines max, each one enforceable
☐ Make posting access depend on one acknowledgment action (react, button, reply)
☐ Phrase each rule as a behavior, not a vibe ("no DMs without consent," not "be respectful")
☐ Link the full policy for the 2% who want detail
☐ Re-pin the 5 lines monthly so they stay visible

The SOP turns rules from decoration into a trigger — you can't post until you pass the gate, which also doubles as a bot filter. Five enforceable lines beat twenty aspirational ones; if you can't action a rule, cut it.

Review the rule list each time you issue a strike — if a rule never gets cited, delete it.

The Member-Referral Invite Loop
Your best new members come from current ones, but only if you make inviting a defined moment, not a hope.

☐ Trigger: member hits activation event → that's your ask moment, they're warm
☐ Give them a one-line copy-paste invite + a personal invite link
☐ Tell them exactly who's a good fit ("people doing X who'd want Y")
☐ Close the loop: when their invite joins, notify the referrer by name
☐ Track invites sent vs joined per member

The SOP times the ask to peak enthusiasm — right after a member feels the value, not at signup when they feel nothing. Naming the referrer when their invite lands is the reward that drives the next invite. Specifying the ideal fit keeps quality up and spam down.

Review top referrers monthly; route them toward the ambassador ladder.
