Q: I went in-house to save fees and it backfired — what happened?

The common error is treating "in-house vs. network" as purely a cost decision. You save the network's override (often 20-30% on top of commissions), but you inherit recruitment, fraud screening, tracking integrity, and tax/payment compliance — work the network was quietly doing.

How to think about it:

— Network's hidden value: a partner marketplace, dispute mediation, and fraud tooling. In-house, that's now your job.

— In-house wins when you have a recruiting engine and a person who owns the program full-time. It loses when it's a side duty.

— A SaaS tracking platform (your own tech, no marketplace) is the middle path — lower fees, but you still recruit.

Caveat: don't migrate at peak season or without a redirect plan for existing partners. A botched move loses partners faster than any fee ever cost you.

Q: My affiliate manager hits all their KPIs but revenue is flat — why?

You're measuring activity, not outcomes. "Partners recruited" and "emails sent" are vanity metrics — easy to hit, disconnected from money. A manager can sign 200 dead affiliates and look productive.

Measure what compounds:

— Active-partner ratio: how many recruited partners drove a sale in the last 90 days. This exposes dead recruiting fast.

— Revenue from new vs. existing partners — are they growing the base or just maintaining it?

— Net revenue after clawbacks and fraud, not gross attributed sales.

— Time-to-first-sale for new partners; shrinking it means onboarding actually works.

Caveat: don't swing to pure revenue and ignore the pipeline. Some quarters the right move is foundational — fixing tracking, recruiting a slow-burn content partner. Judge the manager on a blend, and give recruiting 2-3 months to show up in revenue.

Q: My program terms are vague — does that actually hurt me?

Yes. Vague terms aren't "flexible," they're unenforceable. When you try to withhold a commission for a violation that isn't clearly written down, you lose the dispute and look like the bad actor.

What your terms must spell out:

— Prohibited methods, named explicitly: brand bidding, cookie stuffing, incentivized traffic, trademark+coupon, spam.

— Exactly what triggers a clawback and on what timeline.

— Approved promotional channels and any restricted geos.

— The consequence ladder: warning, commission reversal, removal — so enforcement isn't arbitrary.

Caveat: don't copy a generic terms template and walk away. The worst clauses are ones you wrote, never enforce, and can't explain — partners learn fast which rules are real. Write only rules you'll actually act on, and apply them consistently to everyone.

Q: My conversions look great but customers don't stick — what's happening?

Classic incentivized-traffic leak. A partner is paying users (cashback, points, "complete this offer") to convert. The sale fires, the commission posts, and the "customer" never returns — you bought a number, not a buyer.

How to spot and stop it:

— Compare cohort retention by partner. A source with great front-end conversion and terrible 30-day retention is incented traffic.

— Watch for abnormally high conversion rates with near-zero engagement (no email opens, instant refunds).

— Decide your policy explicitly: some advertisers allow cashback partners but at a lower rate and only for new customers.

— Require partners to disclose incentivized models on application.

Caveat: incentivized isn't always fraud — loyalty and cashback are legitimate channels for some products. The mistake is paying them your full content-partner rate. Segment and price them for what they actually deliver.

Q: How are affiliates earning commission on their own purchases?

Self-referral. A partner clicks their own link, buys, and pockets the commission as an instant discount — sometimes in bulk through friends and burner accounts. It's small per order and easy to ignore until it's thousands a month.

Close the gap:

— Add an explicit no-self-referral clause and disqualify those orders in your terms.

— Flag orders where the buyer's IP, device, or address matches the partner's account.

— Watch for one-and-done partners: a single large order on their own link, then silence.

— For high-discount programs, this is your biggest leak — audit it monthly, not yearly.

Caveat: don't accuse on a single match — a partner genuinely buying your product once isn't fraud, and false accusations torch goodwill. Set a threshold (pattern of self-purchases, not one) before you act, and lead with a question, not a ban.

Иногда мне кажется, что я работаю не в iGaming, а в похоронном бюро.

Каждый день кто-то приносит очередной продукт и говорит: «У нас почему-то падает LTV.»

Потом открываешь аналитику и понимаешь, что игроки предупреждали об этом ещё месяц назад.

Просто никто не слушал.

Я — Head of Retention. И в своём канале разбираю ошибки, из-за которых команды месяцами теряют LTV, даже не замечая этого.
Q: I only manage my top affiliates — is that smart?

It feels efficient, but it's a mistake. Pouring all your attention on the top 1% means your mid-tier — partners doing 1-3 sales a month who could do 10 — gets zero nudging. That neglected middle is usually your biggest untapped growth.

Do this instead:

— Segment the roster: VIP (white-glove), mid-tier (light-touch programs), dormant (automated re-engagement).

— For mid-tier, use scalable moves: a monthly "here's what's working" email, a tier they can see themselves climbing, occasional rate boosts.

— Identify partners one push away from a higher tier and give them a personal reason to get there.

Caveat: don't spread so thin that your top earners feel ignored — they're irreplaceable and competitors are courting them. The goal is a system that lifts the middle without taking your hands off the top.

Q: I launched my program but never tested the tracking — risky?

Very. Broken tracking is the silent program killer: links fire but sales don't record, mobile breaks, or your tag conflicts with another script. Affiliates send traffic, see zero conversions, and quietly leave — and you never know why.

Test before and during:

— Run a full test order through an affiliate link yourself, on desktop and mobile, before inviting anyone.

— Verify the sale appears in the partner's dashboard, not just yours.

— Re-test after every site change — a new checkout, consent banner, or tag manager edit can break the postback overnight.

— Watch for partners with clicks but suspiciously zero conversions; that's often your bug, not their traffic.

Caveat: don't assume the network's pixel is bulletproof. Consent-mode and cookie-blocking now eat a real share of conversions — pair pixels with server-side postbacks where you can.

Q: I have no fraud monitoring — where do I even start?

The mistake is waiting for a fraud "solution" before doing anything, so you do nothing. You don't need an enterprise tool on day one — you need a baseline so anomalies stand out.

Start simple:

— Establish normal ranges per partner: conversion rate, refund rate, order size, geo mix. Fraud shows up as a partner far outside the pack.

— Flag spikes: a sudden 10x in conversions, a flood of orders from one IP range, or refund rates that dwarf everyone else.

— Hold first payouts for new partners through a lock window so you can review before money leaves.

— Keep a simple block list and actually check new applicants against it.

Caveat: don't over-rotate into paranoia and reverse legit commissions on thin evidence. False positives cost you good partners. Investigate, ask, then act — and only automate blocking once your baseline is solid.

The "set and forget" assumption is the biggest mistake of all. An unmanaged program doesn't coast — it decays. Creatives go stale, top partners drift, fraud creeps in unnoticed, and your active-partner count quietly bleeds out while the dashboard still shows "live."

What continuous management actually looks like:

— A weekly rhythm: review new applicants, check anomaly flags, answer partner questions same-day.

— A monthly rhythm: reconcile clawbacks, refresh creatives, re-engage dormant partners, review your top and mid tiers.

— A quarterly rhythm: revisit commission tiers, terms, and which channels are actually paying off.

Caveat: the opposite extreme is fiddling constantly — changing rates and rules every week destroys the predictability partners need to invest in you. Manage on a steady cadence; the goal is attention, not turbulence.
